REAL CRM EVENTS · 14+ BROKERAGES · 5 PLATFORMS · 4 YEARS

The execution gap is the largest unpriced liability in sales software.

Not surveys. Not benchmarks. The actual event stream: every call, email, SMS, property view, note, tag, and lead status change.

Executive summary

Sales teams don't have a lead problem. They have a decision problem.

Every brokerage in this dataset had a healthy inbound pipeline. What they lacked, across 69 million events and 14+ teams, was a reliable signal telling reps which lead matters now, on which channel, with what message.

Every finding below points to the same conclusion: the next layer of CRM is execution intelligence, and the existing stack is structurally unable to deliver it.

81.9%of leads in the CRM were never called, not once
52.6%of leads waited 24+ hours for first contact
21:1automated touches for every human-initiated contact
99.7%of agent calls had no outcome logged
91.9%of follow-up tasks deleted instead of completed
9.8%of outbound SMS failed silently, no fallback
Why it matters now

Storage is solved. Execution isn't.

The CRM market grew up around data capture, fields, pipelines, custom objects. That problem is solved. Every operator already pays for it.

The unsolved problem, and the one our data quantifies, is whether anyone acts on what's been captured. The answer, at scale, is no.

That gap is what the next generation of revenue tooling will be priced on. Not seats. Not storage. Outcomes.

Eight findings

What the data showed

Each finding is from real event logs across five CRM platforms. Each one represents a category of lost revenue that better decision-making fixes.

52.6%of new leads waited 24+ hours for first contactFinding 01
What the data showed

Only 34% were reached within 5 minutes. The median first response was 55.5 hours, more than two full business days after a lead came in.

Industry research shows leads contacted in under 5 minutes are 9× more likely to convert.

For sales teams

Pocket Isa surfaces every new lead with a timed next action. Urgency is scored, not guessed.

For CRM builders

Your users are losing deals in the first hour. Not because they lack leads, because nothing tells them to act immediately.

99.7%of agent calls had no outcome loggedFinding 02
What the data showed

Across 1,602 logged calls, only 5 had a structured outcome recorded. The rest, including hundreds of conversations, were invisible to managers and scoring models.

Without outcome data, lead scores cannot improve. Every model stays dumb.

For sales teams

Pocket Isa makes outcome logging a single tap on the lead timeline. The next follow-up action queues automatically from the result, no manual planning required.

For CRM builders

Your users' activity logs are noise. Call outcomes, the highest-signal event in a pipeline, go uncaptured because logging them is friction. Pocket Isa removes that friction.

99.7%of hot-flagged leads were never contacted at the larger brokerageFinding 03
What the data showed

Across one brokerage, 2,077 leads were manually tagged as high-priority. Fewer than 7 were ever followed up on by an agent. At the other brokerage: 146 hot leads, only 28% contacted.

Teams knew which leads were hot. They flagged them. Then they moved on.

For sales teams

Pocket Isa closes the gap between knowing and acting, with Autopilot sending the first message if the agent doesn't.

For CRM builders

Hot lead detection is already happening, in your tag system, in your users' heads. What's missing is automatic execution when they flag something urgent and then forget it.

20%of engaged leads were contacted exactly once, then abandonedFinding 04
What the data showed

1 in 5 leads that received any outreach, a call, email, or note, were never followed up on. One touch, then silence. No scheduled callback. No drip. Nothing.

Research shows 80% of sales require 5 or more follow-ups. Most leads get one.

For sales teams

Every Pocket Isa play includes a built-in follow-up plan. If no reply in 24 hours, the next action is already queued.

For CRM builders

Churn doesn't always come from bad leads. It comes from leads your users touched once and forgot. A built-in follow-up sequence, without asking agents to plan it, is the fix.

90.6%of auto-dialer attempts never reached a leadFinding 05
What the data showed

Across 143,000 automated dial attempts at the larger brokerage, only 9.4% resulted in actual contact. Agents made 68× fewer manual calls than the system made auto-dial attempts. A separate brokerage with conventional outbound and reverse-dial calling showed the same pattern: 71.6% of leads that received call attempts were never successfully reached, regardless of how many times they were dialled.

AI dialers are running at full capacity. The contact problem isn't volume, it's channel and timing.

For sales teams

Pocket Isa recommends the right action, call, email, or SMS, based on lead signals and urgency, not just whatever's easiest to automate.

For CRM builders

Your users are relying on auto-dialers to solve an attention problem. The dialer tries harder, it doesn't try smarter. Pocket Isa adds the prioritisation layer the dialer is missing.

9.8%of outbound SMS messages failed to deliver, with no visible fallbackFinding 06
What the data showed

Across 442,598 outbound SMS attempts at one brokerage, 43,219 messages failed to deliver. In the event log, there is no retry, no channel switch, and no agent alert. From the agent's view, they sent a follow-up. From the lead's view, nothing arrived.

A failed message that looks sent is worse than not sending, it creates a false sense of follow-up while the lead receives silence.

For sales teams

Pocket Isa tracks channel delivery status. When SMS fails, the lead's score flags the gap and the next action re-routes, to email or a manual call, so nothing slips through unnoticed.

For CRM builders

Your users think their follow-up went out. Nearly 1 in 10 SMS messages in this dataset didn't. Surfacing delivery failures in the lead timeline is a simple change that closes real revenue gaps.

81.9%of leads in the CRM were never called, not onceFinding 07
What the data showed

Across 154,430 leads on Real Geeks spanning 10+ brokerages, 126,469 received zero agent calls over three years. On FollowUpBoss, the most call-disciplined CRM in the market, 26,771 of 99,835 leads (26.8%) were still never called. The pattern holds across every platform we analyzed: 1 in 4 to 4 in 5 leads are never spoken to, regardless of CRM.

Each uncalled paid lead isn't a zero, it's a sunk acquisition cost. The pipeline looks full. Most of it is untouched.

For sales teams

Pocket Isa detects dormant high-intent leads and surfaces them with a scored action. A lead who viewed 20 properties and opened every property email is not a cold lead, it's a buyer waiting for a call.

For CRM builders

Most of the leads in your users' CRMs have never received a call, not because agents are lazy, but because the CRM never told them which ones were worth calling. That's the prioritisation layer that's missing.

21:1automated touches for every human-initiated contactFinding 08
What the data showed

On Real Geeks: 10.4M automated emails vs ~495K human touches, a 21:1 ratio. On FollowUpBoss, the opposite extreme, agents write 92.6% of emails manually, yet still send 4.3M outbound texts with only a 4.8% reply rate. High automation or high manual effort: both platforms fail at the same point. Volume without prioritisation produces noise, not revenue.

RG leads open 92.4% of automated emails. FUB agents send 5.6 calls per lead on average. Neither translates to results without a signal layer telling agents what to do with the engagement.

For sales teams

Pocket Isa converts automation engagement into agent action. When a lead opens a property email and views 5 listings in an hour, that's a high-intent signal, not just a metric. Pocket Isa closes the loop by surfacing the next human action automatically.

For CRM builders

Your users' CRMs are already running 21:1 automation. Leads are engaged. What's missing is the signal layer that converts email opens and property views into a prioritised call queue, the bridge between the automation engine and the agent.

The pattern

Eight symptoms. One root cause.

These aren't eight separate problems. They're eight symptoms of one broken loop: reps have leads, but no reliable signal telling them which lead matters right now, on which channel, with what message.

Without that signal, teams default to patterns, calling the newest lead, working whoever they remember, relying on instinct. The data shows what that costs.

The opportunity is not better dashboards. It's a decision layer the CRM was never built to be.

  • Leads wait 2+ days because nothing said 'this one is urgent'
  • Hot leads go dark because flagging isn't the same as acting
  • Outcomes go unlogged because the system doesn't capture them automatically
  • Follow-ups don't happen because the first touch felt like enough
  • Dialers run 68× more than agents call because agents don't know where to focus
  • 1 in 10 SMS messages fail silently, the agent thinks they followed up, the lead heard nothing
  • 26.8%–81.9% of leads are never called depending on platform, the problem is universal, not a CRM bug
  • 4.3M texts sent on FUB with a 4.8% reply rate, volume without intelligence isn't follow-up, it's noise
Market implication

The next CRM category isn't a CRM. It's the layer above one.

Replacement risk is low

Operators don't rip out their CRM. They add layers. The execution layer is the next obvious one, and it's currently empty.

Pricing power is high

Outcome-linked tools price 3–10× higher than per-seat storage software. The closer to revenue, the closer to budget.

Distribution is via CRMs

Embedded inside existing CRMs, the execution layer reaches operators without a new sales motion. CRMs need it to defend retention.

"Every CRM has the data. Almost none have a system that turns it into the next move. That's the gap, and that's the category."

For sales teams

Your pipeline has the same gaps.

Pocket Isa scores every lead, shows you the next action, and sends it for you when you don't. Founding pricing is locked for life for the first 50 teams.
